My most important case studies
Every project told the same way: the challenge, how I handled it, the result and what I took away to get better.
Promised vs delivered
The dashed line is the bar we had to clear: the client’s target, the acceptance threshold or the client’s current process. The bar is what we delivered.
How I run projects: the delivery lifecycle I co-created
At Onex I co-created the company’s project lifecycle: six stages from the first risk in pre-sales to the final invoice and retrospective, built as a reusable template in Azure DevOps. Every stage ends with a gate, so nothing moves forward on assumptions. Pick a stage.
How I measure a project
Every project gets the same set of KPIs, tracked from the first week, so the client and management never have to ask “where are we?”.
Beyond the lifecycle, I co-created our estimation calculator (with a risk buffer and a second-person check on every estimate) and the kick-off template, and built my own tools: PM Cockpit, a project control centre with a PMO checklist, and guides for new PMs and developers. Together they give every project the same solid start and the same level of control.
I run the whole AI delivery portfolio, not just one project
For nearly two years I have worked only on AI and data projects. At Onex I am responsible for every project of the AI team: the status of each one, the daily hour forecast, and the capacity plan that decides who works on what.
I am accountable for all projects of the AI team at once, each with its own status report for the client and management.
Every day I compare the hours burned with the plan for each project and recalculate the forecast, so an overrun shows up while it can still be fixed.
We had more projects than people, so I built a capacity-planning workbook: each person planned day by day, according to their contract and weekly hours, holidays, public holidays and workshops, then converted into monthly FTE for sold projects and those awaiting signature. Management sees early whether we will need more people, instead of finding out when it is too late.
I coordinate the AI engineers across projects, rebalance work when priorities change, and keep the team busy without overloading anyone.
AI team demand from my capacity plan
Monthly FTE (full-time equivalents), Sep 2026 – Jan 2027. Client names hidden.
PM Cockpit: the AI tool I built for project managers
An AI-supported command centre for IT PMs running several projects. Upload the estimate, contract and SOW, and AI builds the project: scope, milestones, obligations on both sides, a PM task plan, risks and kick-off slides, every item backed by a quote from the source document. Below: the live demo with fictional projects.
Status, risks and changes for many parallel projects lived in emails, Teams chats and spreadsheets.
One AI-supported workspace: projects created from documents, daily priorities, a progress forecast, risks, change requests, meeting notes and kick-off materials.
Projects that need attention surface before the client notices. It also shows how I find a user problem and ship a fix.

My principles
- I ask “why” before “how”, and challenge specs that don’t add up.
- Changes go in writing, with their cost, before they go into the sprint.
- I flag risks early and bring the decision that’s needed with them.
- I use AI every day for specs, estimates and research, and check its output before it reaches a client.
- Calm with demanding clients; comfortable with evening calls across time zones.
